1. Reference context

Start by understanding how the reference knows the potential cofounder. A manager, peer, direct report, customer, or past founder will each see different behavior.

2. Reliability and execution

Ask for specific examples. The goal is to verify whether the founder follows through under pressure, not whether the reference likes them.

  • Where did they need follow-up or support?
  • How did they behave when deadlines moved or priorities changed?
  • Would you trust them with a mission-critical project?

3. Conflict and communication

Founder relationships are tested by disagreement. Use references to understand whether conflict becomes productive, avoidant, personal, or chaotic.

  • Tell me about a hard disagreement involving this person.
  • How do they receive direct feedback?
  • How do they give hard feedback?
  • What tends to frustrate teammates about them?

4. Leadership, judgment, and stress

Ask about behavior under uncertainty. Startups create ambiguous decisions, intense tradeoffs, and emotional pressure.

  • How do they make decisions with incomplete information?
  • What happens to their judgment under stress?
  • When have they taken accountability for a mistake?
  • What role or environment brings out their best work?

5. Final recommendation

End with a clear but respectful closing question. Listen for hesitation, specificity, and what the reference does not say.

  • Would you start a company with this person?
  • What should I test before committing?
  • What should I discuss with them directly before equity?
  • Who else should I speak with?
